What actor played a role so iconicly that it's unimaginable anyone else could replace them?

James Arness as U.S. Marshal Matt Dillon in Gunsmoke. He played that character in a total of 635 TV episodes over its 20 year run and 5 made-for-TV movies.

Couldn't agree more. And yet, one of them played the character closest to the actual book. Doesn't make it any easier to watch . . . .
and
Vincent was a real find for that role. He's also absolutely brilliant in Men In Black.
Lee Ermy is iconic - the definitive drill instructor (no offence Lou Gossett Jr) - in that role, and hilariously lampoons it in The Frighteners.
Also great in Se7en.
He's also briefly in Apocalypse Now, as a helicopter pilot, in the film's signature scene.

Rodney Dangerfield essentially playing himself in "Caddyshack" - actually, the whole cast of "Caddyshack"!

Projecting princesses is no mean feat.
He was great (as were the entire cast) in The Time Bandits.

I truly believe that if anybody else had been cast in that role, the movie wouldn't have become quite the phenomenon that it has.
I know that it might be controversial to say this about one of the most accomplished actors in modern history, but I believe that Harrison Ford as Deckard was upstaged by most of the rest of the cast - despite playing the main character.
Every supporting character was played brilliantly.
Rachel, Roy, Leon, Pris, Zhora, Sebastian, Gaff, and even some bit parts like the old, Chinese eye engineer in the cold suit. Whomever did the casting really nailed it.
