What actor played a role so iconicly that it's unimaginable anyone else could replace them?

I truly would love to have seen the version of the Star Wars universe that almost happened; where Han Solo was played by Christopher Walken, and Revenge of the Jedi was directed by David Lynch.
Not in place of, but in parallel? HECK yes.
The Hanson Brothers from the movie Slapshot - Played by Steve and Jeff Carlson and Dave Hanson.
I need to give that movie another try.
I was a big fan of Tony Kaye as a commercials director, so I was really looking forward to him finally venturing into feature films.
Of course, the whole thing went famously awry, and he walked off the production during editing, insisting they credit him as Humpty Dumpty.
I think he was last seen dressed as Bin Laden, whilst filming a workshop / masterclass, that spiralled into a 24 hour a day, week long pseudo-religious cult event, where Marlon Brando opened his home to all, and held court.
The whole thing attained legendary status, even prior to Brando's death, and has existed in a tantalising mythical state, with Kaye still in possession of dozens of hours worth of footage (in carrier bags, naturally).
Ed Norton basically took the reigns of American History X, and directed the remaining edit (which to put into context, especially if you're familiar with the iconic imagery of Kaye's commercials - his philosophy is that the edit is the single most important element; even going so far as to demonstrate the point by making an infamous short film, in which someone reads the phonebook to camera. His mastery of editing makes it absolutely invigorating).
Anyway, I was underwhelmed by the film at the time, and disappointed for what might have been. But I do think of it from time to time, and several people have said I need to revisit it.
I'll have to see if it's available on any of my streaming services.

Yes, disturbing is an apt description. It sold me on Ed Norton’s acting chops though.
This flick and 12 Monkeys sold me on the acting skills of that harp player for the Heaters, some dude named Bruno if I recall correctly. He was a semi decent harp player, but when it came to vocals, all I’m gonna say is it was a good thing he could at least act a little.
