Why is my bridge placement NEVER back far enough for proper intonation?

I've never had anything I built ( or just worked on ) ever have an difference of 1/4" from the shortest to longest adjustment on a bridge.
I (used to ) typically measure nut the 12th the 12th to breakover (witness point ).
I set the saddles in the middle of the adjustment range.
Only had one problem ..... turned out to be a bad tuning machine.
On builds I have a "witness stick".
I cut the slot for the nut and install it, butt the stick (which is marked for frets, 12th, breakover ) up against the nut and mark it all at once.
Only about 1/8" compensation at the bridge.

Yeah, this was a blunder on my part. A few posts back I noticed the strings were breaking on the nut and not my zero fret. I fixed that and it's fine now.

Glad it all worked out and glad I popped in to check this out.
I'm considering a zero fret on my next build (first real scratch build) and now I know to be mindful of this.
